Case Study · Evolute

How one engineering team made the shift to AI-native development

A first-hand account of a roughly year-long transformation: the starting point, the approach, the resistance, and the measurable results.

Daniel Engelhardt · CTO & co-founder, Evolute

The starting point

Evolute is a SaaS product built by a small, fully remote team of four developers. The real weak point in the delivery process wasn't technical - it was requirement understanding, with costly rework loops as a result. Misunderstood specs rarely surface in code review; they show up in testing, after the work is already done.

The approach

Three phases over about a year

01

Getting started

On a team workation, everyone got access to AI tools and built a project of their own choosing - then presented what they learned.

02

AI Fridays

Monthly dedicated days where everyone works on a project with AI and shares the results. This grew into the AI Excellence Meetings that still run today.

03

Making it stick

AI became a fixed part of the delivery cycle: AI-assisted specs, automated review with CodeRabbit, leaner estimation.

"If other companies are shipping faster this way and we're not, we fall behind." - the thought that started the decision to take this on seriously.

Key takeaway

AI adoption isn't a tooling question - it's a question of process and people. Handing out licenses changes nothing. What matters is the way of working, a visible frontrunner on the team, a fixed rhythm for sharing experience, clear quality and security checkpoints, and the willingness to support hesitant team members individually.
